Fractional Is Not a Schedule. It's a Seat at the Table.

This fall, People Managing People named me one of its Top 14 Fractional CHROs to Hire in 2026. I am honored, delighted, and, yes, blushing.

But what does it mean?

"Fractional" is having a moment. What I think about it.

The word is everywhere now: on job boards, in pitch decks, in every third LinkedIn headline. Popularity is a mixed blessing. It brings attention, but also… blurs the meaning.

So, here's my take on how I see my work as a Fractional Leader.

  • Fractional is not part time. It is not a smaller version of a full-time leader. It is a different engagement design, flexing as the business needs, with expertise, in which time is the variable and altitude is the constant.

  • Fractional is not consulting. A consultant gathers, recommends, and departs. A fractional executive provides hands-on work, owns outcomes, sits inside the leadership conversation, and answers for what happens next.

  • Fractional is not a trend. The need for executive experience and judgment at the moment a business requires it will always be there. The model is simply catching up. We're building the table for it.

Not every fractional leader is the right one

An executive who has built people functions through growth, transitions, M&A, and funding scrutiny brings a spicy level of anticipation and pattern recognition that no job description can list, and that level (title aside) is really important. I know what I can and need to do, and the work that's needed based on the stage, industry, pressures, and the inherent culture of an organization.

The right leader brings:

  • Executive knowledge on the decisions that shape the business, not only the paperwork around them

  • A true peer for the founder or CEO, someone who can say "here is what I recommend" and stand behind it

  • Systems built to scale, followed by a clean step back to advisory

As AI absorbs more of the transactional work, that level of experience becomes more valuable, not less. Developing a manager, steadying a leadership team, knowing when a policy is the answer and when a conversation is: that remains human work, and it remains senior work.

Talent debt is the quiet liability

Many small businesses are carrying talent debt: the accumulated cost of people decisions postponed. Roles never defined. Managers never developed. Structures never built. Compensation never examined.

Like any debt, it compounds quietly. And eventually it becomes commercialization debt: a company that cannot convert its product, its ambition, or its pipeline into revenue, because the team beneath it was never built to carry the weight.

That is why I collaborate with partners such as ARRive Growth Partners. The people side and the revenue side are one system, and treating them as separate budgets is the expensive choice. Done well, this model of expertise and leadership is not merely a staffing option. It is a smarter way to grow.

The company I'm keeping

This list is also a small portrait of an ecosystem I am proud to belong to. Fractional People People is the peer community where many of us compare notes, raise the standard, and when it makes sense, refer and even partner with each other.

Abundance, it turns out, is a very good business model.

A warm toast to my fellow honorees.

  • Chris Payne, PayneHR: helped scale an organization from four people to 500+ while holding CHRO and COO responsibilities

  • Erica Ellison, CoreSight HR Solutions: three decades of HR leadership across nonprofit, technology, defense, and professional services

  • Tracie Sponenberg: advises manufacturers and distributors on frontline workforce and culture

  • Thorsten Eger, PhD, Thorsten Eger Consulting: interim and fractional CHRO/CPO based in Zug, Switzerland

  • Shalini Phillips, The Fractional CHRO: AI-capability architect for HR teams

  • Elles Skony, Elles & Co. and Founder of Fractional People People: a fellow Chicagoan

  • Sumit Singla, HR+: CHRO-level leadership for founder-led companies

  • Mandy Kutschied, Cup of Culture Consulting: people systems for mission-driven teams

Is a fractional HR leader right for your business?

The honest answer is: it depends on your stage, your people costs, and the debt you may be carrying.
